Role outcomes & success criteria
Write 3–6 measurable outcomes that indicate the person can perform the role reliably. For each outcome include:
- Outcome statement (what good looks like)
- Key measures or evidence (examples: time-to-complete, quality targets, error rate, customer satisfaction, number of successful handoffs)
- Minimum acceptable performance at 30/60/90 days
Example: "Process customer orders end-to-end with <1% data errors and average processing time < 24 hours. At 30 days: completes a full order with coach review; 60 days: independently processes typical orders; 90 days: handles exceptions and trains peers."

Week-by-week learning activities
Group activities into three time blocks (first 4 weeks, next 4 weeks, final 4 weeks) or align to 30/60/90 days. For each week include:
- Learning objective for the week
- Concrete activities (shadowing, reading specific docs, systems training, role-play, small tasks)
- Micro-practices (2–5 minute repeated tasks to build skill)
- Artifacts to produce (checklists completed, tickets closed, calls handled, code merged)
Sample weekly flow:
- Week 1: Orientation, systems access, high-level process walk-through, paired observation.
- Week 2: Guided practice on core tasks with step-by-step checklist; daily 15-min debriefs with coach.
- Week 3–4: Independent completion of simple tasks with coach spot-checks; begin handling live low-risk items.
- Weeks 5–8: Broaden task scope, practice exceptions, introduce metrics and decision rules.

Define the coaching cadence and the coach's role. Include:

Evaluation checklist at 30/60/90 days
Use these checkpoints to gather evidence and decide next steps. For each checkpoint, include an evidence column (what to observe or review) and a recommended outcome (continue standard path, extend support, or accelerate stretch).
- 30 days — Onboarding baseline
- Has completed core system training and demonstrated guided completion of primary task(s).
- Coach observation: can follow checklist with minor guidance.
- Evidence: completed artifacts, quality spot-checks, quiz or knowledge check scores.
- 60 days — Independent contributor

Assessment methods and evidence
Combine multiple evidence sources rather than relying on a single data point:
- Direct observation notes from coach
- Work artifact reviews (completed tickets, forms, reports)
- Short knowledge checks or simulations
- Customer/stakeholder feedback where applicable

Customizing for different contexts
