Consensus huddle checklist — align, decide, commit

Run a short meeting (30–45 minutes) to secure alignment and commitments after you’ve prepared the one-page brief and prioritization notes.

  1. Before the meeting: Share the one-page brief and prioritization outputs 48 hours in advance with top stakeholders.
  2. Attendees: researcher/owner, primary decision-maker, affected operators, and one skeptical reviewer (if available).
  3. Agenda:
    • 2–3 minute summary by the owner
    • 5–10 minute clarifying questions
    • 10–15 minute discussion of assumptions and success criteria
    • Decision: approve pilot, request changes, or reject
    • If approved — assign owner, timeline, resource commitments, and a measurement plan
  4. Record decisions: who approved, what was approved, required follow-ups, and decision checkpoint date.
  5. Follow-up: distribute meeting notes within 24 hours and confirm instrument bookings, data access, or budget transfers as required.
  6. Set cadence: decide a short review cadence for pilot updates (e.g., weekly 15-minute check-ins) and a final decision point.

Tip: Preserve decisions and the one-page brief in your project folder so reviewers can revisit the assumptions and evidence if the pilot finds surprising results.
