Facilitator checklist — run better huddles
Use this quick checklist to set up and run your first three huddles until the rhythm is established.
- Invite only decision-capable attendees. (Yes/No)
- Prepare pre-huddle: collect one-line evidence summaries for each item. (Yes/No)
- Limit items to 4 (use prioritization worksheet if more). (Yes/No)
- Start on time and stick to the timebox. (Yes/No)
- For each item, ask: 1-sentence evidence summary, evidence-quality score, decision. (Yes/No)
- Record owner and due date for every action using the interactive huddle template. (Yes/No)
- End with a 30-second check: are owners clear and do we have necessary resources? (Yes/No)
- Within 48 hours, publish a 1-paragraph follow-up of decisions and actions to the team. (Yes/No)
- After three huddles, run a 15-minute retrospective: What’s working? What’s wasting time? (Yes/No)
Tip: Make the facilitator role rotate so that process improvements surface from different perspectives.
