  1. Opening & framing (30–45 min): Review problem brief, baseline, success criteria, roles, and rules for experimentation.
  2. Gemba / observation rounds (2–4 hours): Walk the process, take notes, collect quick data, and verify the problem in context.
  3. Root-cause alignment (1–2 hours): Use a concise cause-mapping tool (5-whys or fishbone) to find high-potential drivers.
  4. Rapid experiments & solution design (3–6 hours): Generate and test low-cost experiments; iterate quickly.
  5. Pilot & measure (ongoing during event): Run pilots, collect results, and adjust.
