How to run a 60‑minute workshop
Purpose: produce a completed canvas with clear next steps and an initial prioritization signal.
- 5 min — Welcome & outcome: Facilitator states the goal: finish a canvas and reach a tentative prioritization decision. Assign a scribe and timekeeper.
- 10 min — Problem & stakeholders: Rapidly craft a one-sentence problem and list primary stakeholders. Encourage specific people or roles, not abstract groups.
- 10 min — Desired impact & success criteria: Define the outcome you expect and a measurable success indicator (e.g., reduce error rate by X%, achieve Y% adoption in pilot).

- Evidence gap severity (1–5): How much uncertainty blocks a decision?

- Effort & resources (1–5): Estimated time, people, and budget to run the first meaningful experiments; lower is better.
- Strategic fit (1–5): Alignment with organizational priorities or regulatory requirements.
Suggested quick score interpretation: prioritize projects with high impact, moderate-to-low effort, and manageable risks where experiments can rapidly reduce major evidence gaps. Use a derived score such as (Impact + Strategic fit) - (Risk + Effort) to rank candidates for short discovery sprints.

When you have many canvases, aggregate the scores and visualize them as a simple prioritization list or quadrant (Impact vs Effort). Keep canvases versioned so you can see how assumptions and risks change over time.

- Write the problem statement for a specific user, not “the lab.” Naming a specific role, team, or persona makes impact measures clearer.
- Prefer experiments that produce clear binary learning (yes/no) rather than ambiguous small improvements.
- Avoid over-optimistic resource estimates; start with minimal viable experiments.
- Capture assumptions explicitly and map which experiment addresses which assumption.
