Purpose

This operational playbook turns customer success work from ad hoc activity into repeatable routines that drive measurable retention and expansion. Use it to design, measure, and continuously improve onboarding, health scoring, escalation, and renewal motions.

What success looks like

  • Faster time-to-value (TTV) for new customers.
  • Clear, actionable health signals that trigger the right interventions.
  • Consistent escalation paths that prevent avoidable churn.
  • Predictable renewal conversations and discoverable expansion opportunities.

Onboarding Playbook (practical phases and outcomes)

Structure onboarding into predictable phases with owners, success criteria, and measurable checkpoints.

  1. Prepare (pre-onboard)
    • Tasks: data intake, success plan template completed, technical kickoff scheduled.
    • Owner: Sales <> CSM handoff owner.
    • Success criteria: access provisioned, success plan accepted by customer.
  2. Kickoff & Implementation
    • Tasks: kickoff call, implementation milestones, customer training sessions scheduled.
    • Owner: CSM / Implementation Manager.
    • Success criteria: first milestone met, customer demonstrates initial usage.
  3. Adoption
    • Tasks: usage nudges, feature adoption campaigns, health scoring begins.
    • Owner: CSM.
    • Success criteria: usage thresholds met for key features, customer reference identified.
  4. Value Realization & Handoff
    • Tasks: formal value review (TTV), product roadmap alignment, expansion discovery.
    • Owner: CSM with Product/Support as needed.
    • Success criteria: customer can articulate value, renewal risk low, expansion opportunities logged.

Customer Health Scoring (components and use)

Combine behavioral, sentiment, and commercial signals into a single health score used to drive actions.

  • Core components: product usage (DAU/MAU for key features), feature adoption, support volume & severity, time since last meaningful activity, NPS or CSAT, contract value trends, payment status.
  • Scoring model: assign weights to components (example: Usage 40%, Support 20%, NPS 15%, Time since activity 15%, Commercial signals 10%).
  • Thresholds and actions: define bands (Healthy / Watch / At-Risk / Critical) and map each band to specific playbook actions (automated nudges, outreach, escalation, executive engagement).
  • Operational rule: update scores at a minimum cadence (daily for usage-driven signals; weekly for aggregated view).

Automated Touchpoint Cadence

Standardize a multi-channel cadence so every customer receives predictable, value-oriented outreach without manual guesswork.

  • Onboarding cadence example: Welcome email (Day 0), Kickoff call (Day 3–7), 7-day checklist reminder, 30-day value check, 60-day adoption review, 90-day business review.
  • Ongoing account cadence: Monthly business check-ins for mid-market/up, quarterly for enterprise plus executive QBRs aligned to renewal cycles.
  • Channels: email templates + in-app messages for broad nudges, phone/video calls for intervention, collaborative docs for shared success plans.
  • Templates: keep three reproducible templates—Welcome, Adoption Check, Renewal Preview—to reduce CSM cognitive load and standardize outcomes.

Escalation Protocols for Churn Risk

Map triggers to a clear chain of actions so risk is addressed early and consistently.

  • Common triggers: sudden drop in usage, repeated high-severity support tickets, negative NPS, overdue payments, key contact departure.
  • Tiered response model:
    • Watch — automated outreach + CSM 1:1 check-in.
    • Risk — CSM action plan, product engagement campaign, involve Customer Support/Technical Contact.
    • Critical — immediate cross-functional war room: Sales, CSM Lead, Customer Support, Product, and assigned exec sponsor if enterprise.
  • Escalation outcomes: documented remediation plan, agreed timelines, owner assigned, executive summary for stakeholders.

Renewal & Expansion Motions

Make renewals proactive and opportunity-driven rather than reactive.

  • Renewal timeline: 90 / 60 / 30 day checkpoints with defined deliverables (health review, executive alignment, commercial proposal).
  • Expansion play: use product usage + customer goals to suggest specific add-ons or seat growth. Log qualified expansion opportunities in CRM and assign owner.
  • Ownership: clearly assign renewal owner (CSM for retention-focused small/mid customers, Sales + CSM partnership for enterprise deals).

KPIs & Dashboards (what to track)

  • Primary KPIs: Net Revenue Retention (NRR), Gross Revenue Retention (GRR), Churn Rate, Expansion MRR, Average Time to Value (TTV).
  • Operational KPIs: Health score distribution, number of accounts in each risk band, onboarding completion rate, CSAT/NPS trends, escalations opened vs resolved.
  • Cadence: weekly operational reports for CSM leads, monthly review for leadership, quarterly business reviews for executives.

Implementation Checklist (first 90 days)

  1. Define health score components, weights, and thresholds.
  2. Create or adapt 3 onboarding templates and the 90-day success plan template.
  3. Implement automated cadence messages in your communication stack (email/in-app).
  4. Document escalation playbook and assign war-room contacts for each risk tier.
