Pilot Design Worksheet

Use this worksheet to design a pilot that produces clear evidence. Fill required fields before you begin: objective, hypothesis, metrics, owner, timeline, and decision gate.

Give the pilot a concise name (e.g., 'Night HVAC setback pilot - Clinic A').
One or two sentences describing the operational problem or resource waste.
Write a testable hypothesis with direction (e.g., 'Setting back temperature overnight will reduce energy use by at least 10%').
Which buildings, systems, departments, or shifts are included? Be specific.
Typical pilots are 4–12 weeks. Enter a number.
List measurable indicators, including units and frequency (e.g., kWh/day, waste kg/week, number of complaints/week).
Identify meters, logs, invoices, manual checks, or system snapshots and the person responsible.
Name the owner (person accountable) and 1–3 team members with roles.
Include labor hours, materials, or vendor fees if known. Use rough figures.
Define what results will trigger scaling, adapting, or stopping the pilot.
List foreseeable problems (safety, complaints, data gaps) and how you'll address them.
