Stakeholder Mapping & Buy-In Worksheet

Welcome

This toolkit helps discovery teams identify who matters, understand influence and interest, design clear engagement actions, and prepare concise sponsor briefings that move experiments and pilots from idea to decision. Use the interactive worksheet below to capture a focused stakeholder map, develop targeted engagement steps, and save a concise sponsorship request. You can run this solo or as the closing activity of a short stakeholder workshop.

Why this matters

Late surprises or polite agreement that doesn't translate into action are common failure modes. This worksheet helps avoid those mal-hungers by making commitments explicit: who decides, who provides resources, who needs to be consulted, and how you'll keep sponsors and implementers aligned.

How to use the worksheet

  1. Fill the project details and your role.
  2. List up to six priority stakeholders. For each, rate influence and interest (1–5), note preferred contact method, and create a short engagement action with an owner and due date.
  3. Draft a one-paragraph sponsorship request summarizing benefits, asks, and decisions needed.
  4. Use the rehearsal checklist to prepare your sponsor briefing.
  5. Save the worksheet. Share it with your sponsor(s) and your team; revisit it after meetings and before key milestones.

Quick workshop agenda (30–45 min)

  • 5 min — context and goal
  • 10–15 min — silent individual mapping
  • 10 min — share and cluster top stakeholders
  • 10 min — draft sponsor ask and assign engagement actions
