This toolkit helps teams and individuals run ideation that actually leads to experiments and decisions. It combines warmups and divergent generators with clustering, concept development canvases, decision filters, and remote facilitation advice so groups leave with clear, testable next steps rather than vague possibilities.

How to use this toolkit

Pick a session pack that matches your time and outcome. Use warmups to prime participants, apply 2–3 divergent techniques to generate options, use clustering and sensemaking to organize ideas, develop the most promising into mini-canvases, and apply decision filters to select experiments. Always finish by defining a hypothesis, a minimum viable experiment, and the owner and timeline for the next step.

Warmups & priming (5–10 minutes)

Quick rituals that reduce inhibition and encourage playful combinations.

  • One-word story: Each person adds one word to a shared sentence. Fast, lowers stakes.
  • Constraints game: Give an arbitrary constraint (e.g., "no screens") and ask for solutions—constraints spark creativity.
  • Random object prompt: Show a random object or image and ask "How might we use this to solve our problem?"

Divergent techniques (choose 1–3)

Short recipes you can run in 10–30 minutes depending on group size.

  • How Might We (HMW): Reframe problem statements into many HMW prompts. Generate 6–12 HMWs, then pick those that feel most interesting.
  • SCAMPER: Substitute, Combine, Adapt, Modify, Put to other use, Eliminate, Reverse. Apply each lens to an existing idea or process and list variants.
  • 6-3-5 Brainwriting: 6 people write 3 ideas in 5 minutes, then pass; repeat. Good for quieter groups and speed.
  • Provocation / Random Input: Introduce a provocative statement or a random word to force new associations.
  • Rolestorming: Brainstorm from the perspective of a user, competitor, regulator, or eccentric persona.
  • Analogous Inspiration: Look at a successful solution in another domain and list ways to adapt it to your context.

Clustering & sensemaking

Turn raw ideas into themes and candidate solution areas.

  1. Collect all ideas on sticky notes (physical or virtual).
  2. Silent clustering: allow participants to move notes without debate for 5–10 minutes.
  3. Name clusters with short theme headers.
  4. Use dot-voting (3–5 dots per person) to surface favorites.

Concept Development Canvas (mini format)

Use this one-page canvas to make an idea testable. Keep entries short—one line when possible.

  • Title: Short name.
  • Problem / user need: Who and what are we solving?
  • Core idea: One-sentence description.
  • Key assumptions (top 2–3): What must be true for this to work?
  • Success criteria / metric: How will we know it worked?
  • Minimum viable experiment: Smallest test to validate the riskiest assumption.
  • Owner & timeline: Who runs the experiment and when?

Decision filters & convergent steps

Quick tools to move from many options to a short list of testable concepts.

  • Impact vs Effort: Map ideas to prioritize high-impact/low-effort candidates.
  • Riskiest Assumption First: Prioritize ideas where the experiment tests the riskiest assumption earliest.
  • Feasibility / Desirability / Viability: Rapidly score each idea 1–5 on these axes to spot imbalances.
  • Confidence & Evidence: Ask participants to note existing evidence; prefer ideas with at least some supporting signals or with clearly testable assumptions.
  • Decision protocol: Use the 3-point rule: if an idea passes 3 filters (e.g., feasible, desirable, testable) it becomes a candidate for experiment design.

Remote facilitation tips

Adapt the session for distributed teams.

  • Use a shared board (Mural/MIRO/Jamboard) with clearly labeled areas: Warmup, Ideas, Clusters, Canvas, Voting.
  • Assign roles: facilitator, timekeeper, note taker, tech host.
  • Break large groups into 4–6 person breakout rooms for divergence, then reconvene for clustering.
  • Keep sessions shorter with clear breaks; use asynchronous prework when helpful (collect preliminary ideas before the live session).
  • Test audio/video and shared board controls before the session; provide a 3-minute board orientation at the start.

Sample 60–90 minute session pack (practical template)

  1. Welcome & outcome (5 mins): state the decision you want at the end.
  2. Warmup (5 mins): one quick priming exercise.
  3. Divergence (20–25 mins): run two complementary techniques (e.g., HMW + SCAMPER) in breakout rooms.
  4. Clustering (10–15 mins): silent cluster and name themes.
  5. Dot-vote & short discussion (10 mins): surface favorites.
  6. Canvas development (15–20 mins): top 3 ideas into the Concept Development Canvas.
  7. Decision & next steps (5–10 mins): pick 1–2 experiments, assign owners, write hypotheses and timelines.

Facilitator checklist

  • Clarify desired outcome before the session.
  • Tailor techniques to participant experience and domain knowledge.
  • Keep timeboxes tight and call for convergence explicitly.
  • Record ideas and canvases in a retrievable place (document or board) so experiments are traceable.
  • Agree on owner, timeline, and success metrics for each experiment before closing.

Outputs & next steps (minimum required to move forward)

  • A short hypothesis: "We believe [user] will [action] if [change], measurable by [metric]."
  • One minimum viable experiment per hypothesis with clear success criteria.
  • Assigned owner and a 1–4 week timeline for the experiment.
  • Backlog entry or follow-up meeting scheduled to review results.

Common mistakes to avoid

  • Focusing on quantity-only ideation without structured convergence.
  • Failing to define what counts as success for an experiment.
  • Letting dominant voices stop divergent generation—use silent techniques to balance participation.
  • Skipping the riskiest-assumption test and running expensive pilots prematurely.

Tailoring and reuse

Adapt the session length, participant mix, and techniques to your context. Domain expertise is essential—use subject-matter participants to ground creative ideas. The toolkit is intentionally modular: replace or reorder techniques as needed, but preserve explicit convergence and experiment definition at the end of every session.
