Purpose
This template helps teams plan and run adoption programs that convert pilots and validated ideas into sustained use and measurable impact. Use it to align stakeholders, define learning and support needs, coordinate communications, design incentives, and set clear post‑launch monitoring and ownership.

Template sections
1. Stakeholder Readiness
Goal: Identify people/groups who must adopt, their current readiness, main concerns, and what will move them toward adoption.
Use a simple table to capture:
- Stakeholder/Group

- Key messages or required evidence
- Required support or interventions

2. Training Plan
Goal: Define how people reach competence, when they are considered ready, and how to measure learning.

- Delivery formats (microlearning, classroom, e‑learning, coaching, job aides)
- Schedule & milestones
- Assessment methods (skills check, quiz, observed task, certification)
- Required materials (guides, videos, checklists)
- Training owner & facilitators
Suggested success criteria: 80% of target users pass a skills check within 4 weeks of launch; median time-to-competence under X days.
3. Communication Timeline
Goal: Coordinate messages to build awareness, urgency, and clarity at the right moments.
Structure your timeline around milestones (e.g., pre-launch awareness, training start, go-live, 1-week check, 1-month status) and include:
- Date / Milestone
- Audience
- Message objective
- Channel (email, town hall, team huddle, intranet, posters)
- Owner
Example messages: Pre-launch: "Why this change matters to your day"; Launch: "What to expect on day 1 and who will help"; Week 1: "Quick tips and reminder of support".
4. Incentive & Recognition Model
Goal: Define how the organization encourages and reinforces the desired behaviors.
- Type: intrinsic (career recognition, improved KPIs) vs extrinsic (bonuses, team rewards)
- Eligibility and fair application
- Measurement tied to incentives (what is measured and how often)
- Timing (immediate recognition vs delayed rewards)

Tip: Start small and visible—public recognition for early adopters or champions often beats large delayed financial incentives.
5. Pilot Adoption Metrics (Monitoring & Success Criteria)
Goal: Select a small set of measurable KPIs to determine adoption health and operational impact.
Suggested KPIs (choose 4–7):
- Adoption rate: % of target users actively using the solution
- Usage frequency: DAU/WAU/MAU or tasks completed per user
- Time to competence: days from first access to passing skills check
- Task success / accuracy rate
- Support volume: number of support tickets per 100 users
- Average resolution time (first-contact resolution rate)
- Operational outcome metric (e.g., error rate, cycle time, throughput)
- User satisfaction (quick NPS or satisfaction survey)
Define baseline, target, data source, owner, and review cadence for each KPI.
6. Support Model
Goal: Ensure users have easy access to help and that operational issues are escalated and resolved quickly.
- Level 1 support: on-the-floor coaches, helpdesk scripts
- Level 2 support: subject-matter experts, process owners
- Escalation path and SLA targets
- Knowledge base and job aids (location, owner, update cadence)
- Feedback loop to product/ops for continuous improvement
7. Risk Mitigation & Contingency Steps
Goal: Anticipate common problems and prepare mitigations so adoption stalls are rare and recoverable.
- Risk: Low engagement — Mitigation: targeted coaching, quick wins, and feedback sessions
- Risk: System instability — Mitigation: rollback plan, temporary manual workarounds, extended support hours
- Risk: Change fatigue — Mitigation: staggered rollouts, reduce parallel initiatives, simplify messages
- Risk: Unclear ownership — Mitigation: name accountable owner and include adoption metrics in their objectives
