Stakeholder Alignment Workshop — 90-minute Kit

A ready-to-run 90-minute facilitator kit to identify stakeholders, map influence and interest, surface incentives and risks, and create a practical sponsorship and engagement plan so discovery work moves from idea to decision.

Purpose

This 90-minute workshop helps teams surface who matters for a discovery initiative, map influence and interest, align incentives, identify risks and blockers, and produce a one-page sponsorship & engagement plan you can act on immediately.

Primary outcomes

  • A prioritized stakeholder map (influence vs. interest)
  • Clear sponsor(s) or sponsor plan and accountabilities
  • A Go‑To‑Engage plan: who to contact, what to ask, and next steps
  • Scripts and templates for sponsor asks and common pushback

Before you run it (Facilitator prep — 20–30 minutes)

  • Invite 6–12 participants representing affected teams, potential sponsors, and delivery leads. Use the participant invites & roles template below.
  • Prepare a 1‑page Context Brief describing the discovery idea, success criteria, scope, constraints, and any relevant data.
  • Create a shared whiteboard (Miro, Mural, Jamboard) or physical wall with two axes: Influence (low→high) and Interest (low→high).
  • Print or share the one‑page Sponsor Brief and Sponsor Ask templates.

90‑minute agenda (timeboxed)

  1. Welcome & Purpose — 10 min

    Quick framing: why alignment matters, desired outcomes for the session, and rules of engagement (honest voice, critique the idea not the person, timebox contributions).

  2. Context & Goals — 10 min

    Facilitator reads the 1‑page Context Brief (or invites the project lead to do so). Clarify scope, measures of success, and any constraints.

  3. Stakeholder Brainstorm — 15 min

    Individually (3–5 min) list stakeholders: roles, teams, external partners, customers, regulators, vendors. Then cluster and agree on distinct stakeholder groups.

  4. Influence vs Interest Mapping — 20 min

    Place each stakeholder group on the shared board. Discuss and resolve disagreements. Capture short rationale (1–2 words) for each placement.

  5. Align Incentives & Risks — 15 min

    For high‑influence or high‑interest stakeholders, capture: what they gain, what they lose, key risks, and what would convince them to support the work.

  6. Go‑To‑Engage Plan & Sponsor Ask — 15 min

    Draft a one‑page sponsor brief and a short sponsor ask script. Assign owners and timing for first contact. Capture required approvals or decision gates.

  7. Wrap & Next Steps — 5 min

    Confirm who will own follow‑up, when the sponsor ask goes out, and what the next milestone looks like. Save artifacts and circulate the sponsor brief.

  • Shared whiteboard or physical wall, sticky notes and markers
  • Printed or digital one‑page Context Brief, Sponsor Brief, Sponsor Ask templates
  • Timer, screen share (remote) and collaborative document for outputs

Participant roles

  • Facilitator — keeps time, guides exercises, ensures decisions and owners are recorded.
  • Project Lead / Idea Owner — presents context briefly and remains available for clarification.
  • Stakeholder Representatives — bring perspective of their domain and speak to incentives and risks.
  • Note‑taker — captures final map, rationales, sponsor brief, and action items.

One‑page Sponsor Brief (use after the workshop)

Sections: Project name; Brief description; Why this matters now; Proposed approach and scope; Key measures of success; Risks & mitigations; What we need from sponsor (decisions, resources, timeline); Next actions and owner.

Sponsor Ask Script (30–60 seconds)

"We’ve identified an opportunity to [briefly state outcome]. We estimate a small, time‑bounded discovery will show whether this can deliver [specific value]. We’re seeking your sponsorship to [decide/resource/approve pilot], which will require [time/resource/decision]. Can we schedule 30 minutes to walk through the brief and agree next steps?"

How to handle common pushback

  • "We don’t have time" — "This 90‑minute investment reduces repeated rework and decision delays; the workshop creates a short plan that saves time later."
  • "One sponsor will fix it" — "A sponsor helps, but many initiatives need cross‑functional alignment; this session clarifies who else must act for it to succeed."
  • "Polite agreement is enough" — "Polite agreement rarely results in action. We capture commitments, owners, and timelines so we can measure progress and follow up."

Variations & adaptations

  • Remote teams: Use breakout rooms for the brainstorming phase and a shared board for mapping. Keep strict timeboxing.
  • Executive briefing (30 minutes): Present the one‑page sponsor brief and a distilled map of critical stakeholders and risks.
  • Large initiatives: Run multiple stakeholder mapping sessions per domain and synthesize the results into a master map.

Measuring success

Track whether Sponsor Ask occurs within committed time, whether a sponsor or steering committee is assigned, whether required approvals are secured, and whether the discovery achieves its stated next milestone on schedule.
