  2. KPI calculations — Formulas that convert raw inputs into standardized KPIs (examples below). Use these cells as the canonical calculations that feed charts and the huddle slide generator.
  3. Trend charts — Visualizations (sparklines, line charts, bar charts) for key metrics to show trajectory and variability over time.
  4. Huddle slide deck generator — Compact slides built from the most recent period's numbers and charts to copy into a meeting deck or share as a one-page update.

Recommended KPIs (definitions & sample formulas)

Include both leading indicators that describe discovery activity and lagging indicators that reflect downstream adoption or business impact.

Leading indicators

  • Experiments per week — Count of distinct experiments started in the week. Formula: COUNTIFS(Raw!Date, within week, Raw!ExperimentID, not blank).
  • Experiment completion rate — % of experiments that reached a pre-defined completion criterion. Formula: CompletedExperiments / ExperimentsLaunched.
  • Validated ideas — Count of experiments that met success criteria and produced a validated learning or hypothesis confirmation.
  • Learning velocity — Validated ideas per week or per team member. Formula: ValidatedIdeas / ActiveWeeks.

Lagging indicators

  • Time-to-scale — Median days from validation to pilot/scale for validated ideas. Use median to reduce skew.
  • Adoption rate — % of target users/customers who adopted the pilot in a defined window. Formula depends on product context (users, units, conversions).
  • Impact proxy — Early measurable outcome such as conversion lift, error reduction, cost savings, or revenue attributable to scaled experiments.

Sample calculations (examples)

These small examples are included on the KPI calculations tab so teams can copy and adapt them:

  • Experiments/week (rolling 4-week average) = AVERAGE(ExperimentsWeek[t-3] ... ExperimentsWeek[t])
  • Validated ideas rate = ValidatedIdeas / ExperimentsLaunched
  • Median time-to-scale (days) = MEDIAN(TimeToScaleRange)
  • Adoption rate = NewUsersFromPilot / TargetUserPopulation

How to run the KPI huddle (practical facilitation)

Keep the meeting focused, time-boxed, and decision-oriented.

  1. Before the huddle — Update the Raw input tab at least 24 hours before the meeting. Prepare the auto-generated slide from the current period.
  2. During the huddle (30–45 minutes recommended)
    • Start with a 2–3 minute recap of the trend headlines (what moved and why).
    • Review 2–4 KPIs from the trend charts — pick those most relevant to current goals.
    • Discuss experiments that changed the indicators: what was learned, evidence strength, and next steps.
    • Decide explicitly for each active experiment: Continue (with adjustment), Scale, Iterate, or Kill. Record decision and owner in the sheet.
  3. After the huddle — Publish the generated slide and an action log. Track decisions and follow-up items in the Raw input or a linked backlog.

Visualization suggestions

  • Use rolling averages to smooth short-term noise (4-week typical).
  • Show both count and rate metrics (e.g., experiments/week + validated ideas rate) to avoid incentivizing quantity alone.
  • Annotate charts with experiment milestones or major changes (product launch, resource shifts) for context.

Common pitfalls & how to avoid them

  • Avoid vanity metrics: focus on validated learning and downstream impact, not raw activity alone.
  • Be explicit about definitions (what counts as an experiment, what constitutes validation).
  • Normalize per team or per active researcher to compare productivity reasonably across teams.
  • Use median for time measures to reduce influence of outliers.

Customization guidance

Teams should adapt the template to their context. Examples:

  • Service organizations: replace adoption rate with percentage of cases resolved or process cycle-time reduction.
  • Hardware teams: track prototype iterations, test cycles, and MTBF improvements.
  • Nonprofits: track pilot program participants, retention, and outcome proxies relevant to mission.

Quick start checklist

  1. Copy the spreadsheet to your team drive.
