Use the scripts and templates below to run a tight 2‑hour session or an expansive full‑day workshop. Everything is designed so you can tailor timing, examples, and templates to your industry and team.
How to use this kit
Choose the session length that fits your team's availability. 2‑Hour Rapid Scenario Workshop (compact)
- Intro & purpose (10 min) — Frame the question you want scenarios to inform (e.g., 'How should our product roadmap change if X happens?').
- Horizon scan & drivers (20 min) — Quick round: what forces could change the landscape? Use the checklist below.
- Select axes (10 min) — Pick 2 high‑impact, uncertain drivers to form scenario axes.
- Build scenario headlines (20 min) — Draft 4 short scenario sketches from axis combinations.
- Decision implications matrix (25 min) — For each scenario, identify risks, opportunities, and one prioritized strategic question.
- Next steps & experiments (25 min) — For top priorities, define 1–2 experiments, owners, and early‑warning indicators.
Full‑Day Deep Dive (approx. 6–7 hours)
- Welcome & framing (30 min) — Revisit the decision or strategy area. Clarify scope, stakeholders, and desired use of scenarios.
- Horizon scanning (60–90 min) — Group horizon scan using checklist, external research, and devils' advocacy.
- Driver clustering & axis selection (45 min) — Cluster drivers, prioritize by impact and uncertainty, and select axes.
- Scenario development (90 min) — Create rich narratives (characters, timelines, consequences) for each quadrant.
- Roll‑forward / backcasting exercise (45 min) — Take one scenario and trace decisions, triggers and interventions back to today.
- Decision implications & experiments (60–75 min) — Fill out decision‑implication matrices and specify experiments, monitoring indicators, and contingency triggers.
- Close & commitments (15–30 min) — Assign owners, timelines, and review how scenario outputs feed your ongoing discovery work.
Facilitator Script Snippets (copyable)

- Framing: "We're here to expand our view of possible futures so we can spot opportunities and design robust responses. Our goal today is not to predict but to make better decisions under uncertainty."
- Horizon scanning prompt: "Name trends, events, regulations, technologies, customer shifts, or competitor moves that could materially change our context in the next 3–7 years."
- Axis selection prompt: "Which two drivers are both highly uncertain and would most change our strategy if they moved differently than expected?"
- Narrative prompt: "Imagine it's year X and this quadrant is the dominant context. Tell a 2‑minute story about customers, competitors, revenue models, and what success looks like."

Horizon Scanning Checklist
Quick checklist categories to prompt scanning. Use sticky notes, shared docs, or a whiteboard.
- Technology: emerging platforms, commoditization, enabling tools
- Market & customers: shifting needs, new segments, adoption rates
- Regulation & policy: pending laws, standards, trade changes
- Competitors & business models: entrants, platform strategies
- Supply & operations: sourcing risks, logistics, critical single points of failure
- Societal & cultural: demographics, attitudes, behaviors

Scenario Axes & Templates
Axes should pair one driver of uncertainty with another. Examples:
- Adoption speed (slow & fragmented vs fast & universal) × Regulation intensity (light touch vs strict)
- Customer preference (cost driven vs experience driven) × Supply stability (stable vs volatile)
Template: give each quadrant a short name, a headline (1 line), and a 150–250 word narrative describing market, customers, competitors, and what success looks like.
Narrative‑Building Prompts
- Who are the protagonists (customers, partners, regulators)?
- What technology or policy shifts change behavior?
- Which business models win or fail and why?
- What new capabilities would we need to succeed?
- What are likely second‑order effects (supply chain, talent, reputation)?
Decision Implications Matrix (worksheet)
For each scenario, complete the matrix columns:
- Key assumptions that would be challenged
- Opportunities that become attractive
- Risks and vulnerabilities
- Priority strategic questions
- Suggested experiments or pilots (owner, timeline, success criteria)
- Early‑warning indicators and thresholds
Roll‑Forward / Backcasting Exercise
Choose one scenario and imagine it is the dominant context in 3–5 years. Work backwards to identify the milestones, decisions, and investments that would have led there. This reveals near‑term actions you can take to create options or to avoid negative outcomes.
Early‑Warning Indicators (EWI)
For each scenario, define 3–5 EWIs that are observable, measurable, and relatively low‑cost to track (e.g., % of customers asking for X, regulatory filings, price of a key input, adoption rate of competing tech). Assign a monitoring owner and cadence.
Priority Discovery Questions & Suggested Experiments
Transform scenario implications into actionable experiments. Examples:
- Run a concierge pilot with rapidly changing customers to test new billing models (owner, 8 weeks, metrics).
- Prototype a modular supply contract to test resilience against input volatility.
- Conduct targeted market interviews in a region where a policy shift might first appear.
Materials & Setup
- Room with whiteboard/virtual board, sticky notes, templates (one per small group), timer.
- Participant roles: facilitator, recorder, timekeeper, presenter.

Common Pitfalls & Mal Hungers
- Treating scenarios as forecasts — use them to expand options, not to predict a single outcome.
- Overloading with detail — prefer clear, usable narratives that drive decisions.
- Failing to assign owners, indicators, and experiments — scenarios must connect to action.
- Relying on one expert — include diverse perspectives to avoid confirmation bias.
Next Steps After the Workshop
Confirm owners and timelines for experiments and monitoring. Add EWIs to a simple dashboard or a shared tracking sheet. Plan a 30‑60 day check‑in to review early signals and progress on experiments. Treat this output as ongoing input to your Discovery & Innovation domain.
