Prefer short-cycle events when you have a well-scoped problem that requires a cross-functional team, specific data to improve, and a tangible process or layout change. Avoid events for ambiguous strategic issues or when there is no data to measure impact.

Pre-Event Diagnostic Checklist

Use this checklist to confirm the event is ready and scoped for success.

  • Clear problem statement: One-sentence description of the issue, including where and when it occurs.
  • Baseline metric(s): Current value, measurement method, and recent trend (with owners who can provide data).
  • Target / success criteria: Specific, measurable improvement to aim for by event close.
  • Leadership sponsor: Named sponsor who will remove barriers and approve resources.
  • Process owner: Person who will own the solution after the event.
  • Cross‑functional team: Operators, maintenance, quality, engineering, and any other relevant roles identified and committed.
  • Workspace & materials: Access to the cell/line during event window, necessary tools, safety approvals, and permissions for small changes.
  • Data access: Historical data, logs, cycle times, scrap counts, or OEE submetrics ready for review.
  • Communications plan: Stakeholder notifications and a plan for shift handoffs if running across shifts.

Roles & Responsibilities

  • Facilitator: Guides the event flow, timeboxes activities, ensures the team stays focused on the problem and measurements.
  • Leadership Sponsor: Removes organizational barriers, authorizes small spends, and supports sustainment decisions.
  • Process Owner: Owns implementation, documentation, and transfer to standard work after the event.
  • Measurement Owner: Validates baseline data, collects event-run metrics, and verifies results.
  • Scribe / Recorder: Captures observations, decisions, action items, and writes draft standard work.
  • Experiment Owner(s): Responsible for designing and running specific experiments and reporting results.
  • Logistics / Safety Coordinator: Ensures tools, PPE, and any machine safeguards are in place and that changes follow LOTO/ safety processes.

3‑Day Agenda Template (practical timings)

  1. Day 0 — Prep (pre-work, remote/short):
    • Confirm team, sponsor, data access, workspace reservations.
    • Collect baseline data and share summary with team.
    • Distribute pre-read: problem statement, baseline metrics, safety notes.
  2. Day 1 — Observe & Diagnose (4–6 hours)
    • Kickoff: review problem, safety brief, success criteria (30–45 min).
    • Gemba walk and direct observation; capture wastes and variation (2–3 hours).
    • Map current state (simple process or value-stream sketch) and identify root causes (2 hours).
    • End-of-day: agree top 2–3 hypotheses to test and assign owners (30 min).
  3. Day 2 — Experiment & Improve (6–8 hours)
    • Design rapid experiments (using the hypothesis card) and set measurement plan (1 hour).
    • Run experiments in short cycles; observe and capture results (3–5 hours).
    • Debrief results, iterate experiments, and begin drafting standard work for successful changes (2 hours).
  4. Day 3 — Confirm & Sustain (4–6 hours)
    • Collect repeat measurements to confirm gains (1–2 hours).
    • Finalize standard work, training steps, and visual controls (2 hours).
    • Create sustainment plan with owners, verification frequency, and escalation (1 hour).
    • Closeout: present results to sponsor and stakeholders (30–60 min).

Short alternative (1‑day rapid event)

For very focused problems with available data and small changes: morning—observe and select 1 hypothesis; midday—run a short experiment; afternoon—verify and prepare handoff and standard work. Use only when the problem and data are already clear.

Experiment Hypothesis Card (template)

Use a single card per experiment. Keep it visible on the shop floor.

  • Experiment Title:
  • Hypothesis (If — Then — Because): If [change], then [expected outcome] because [reason].
  • Metric(s): What you will measure (include units and collection frequency).
  • Owner: Who runs the experiment.
  • Start / End: Scheduled run times.
  • Result Summary: Observations, numeric results, and go/no-go decision.

Measurement Plan Template

Keep measurement simple and repeatable. Track before / during / after.

  • Primary KPI: (e.g., cycle time, defects per 1,000, minutes of downtime, first-pass yield)
  • How measured: manual count, stopwatch, system log, OEE submetric.
  • Responsible: measurement owner.
  • Collection frequency: per shift, hourly, per batch — choose what gives meaningful signal.
  • Baseline value: numeric value and date range.

  1. Document the change in as-used language with photos and a short video if possible.
  2. Write a 1–2 page standard work sheet: purpose, steps, visual cues, common mistakes, and safety notes.
  3. Train adjacent shifts using an operator-to-operator shadowing session (not just a slide deck).
  4. Assign a verification owner and cadence (daily checks for first 2 weeks, then weekly for 6 weeks).
  5. Lock the change into the audit or shift-review routine and include the metric on the sustainment board.

Common Pitfalls & How to Avoid Them

  • Poorly scoped problem: Limit how many processes or variables you tackle at once. Keep to a single value stream segment or process step.
  • No baseline: Don’t experiment without reliable baseline data and a measurement plan.
  • Top-down fixes: Include the operators who do the work; co-created solutions stick better.
  • Action items without owners: Assign clear owners and dates; review them publicly each day of the event.
  • Sustainment left to hope: Build verification and visual controls into daily work before you leave the site.
