Purpose
This starter pack helps manufacturers begin measuring the sustainability indicators that actually drive operational change: energy intensity, material yield and scrap, water use, and basic emissions proxies. Each KPI below includes a recommended formula, units, suggested frequency, common data sources, and an example owner. Use these as a practical starting point and adapt them to your products, meters, and data systems.

Core KPIs (with calculation rules)
Each KPI entry shows: Name — Formula — Unit — Frequency — Typical data source — Suggested owner.
Energy
- Site Energy (Total) — Sum of all energy consumed on site (electricity + fuels). Unit: kWh (monthly). Source: utility bills + submeter data. Owner: Facilities/Engineering.
- Energy Intensity (per unit) — Site Energy (kWh) ÷ Good units produced. Unit: kWh/unit. Frequency: shift/daily/weekly. Source: production counts + energy meters. Owner: Production lead.
- Peak Demand — Highest interval demand (kW) recorded in billing period. Unit: kW (monthly). Source: utility demand charge report / interval meters. Owner: Facilities.
- Energy per Labor Hour — Site Energy (kWh) ÷ Productive labor hours. Unit: kWh/labor-hour. Frequency: weekly/monthly. Useful where staffing or shifts vary.
Materials & Quality
- Scrap Rate (by weight) — Scrap weight ÷ Total input weight × 100%. Unit: %. Frequency: shift/daily. Source: scrap logs, weigh scales. Owner: Quality/Line Lead.
- First Pass Yield (FPY) — Units passing inspection first time ÷ Units started × 100%. Unit: %. Frequency: batch/shift. Source: quality inspection system. Owner: Quality.
- Material Yield — (Good output weight ÷ Input weight) × 100%. Unit: %. Use for processes where conversion losses matter.
Water & Waste
- Water Use per Unit — Total process water used (m3) ÷ Good units produced. Unit: m3/unit. Frequency: weekly/monthly. Source: water meters. Owner: Utilities/Process Engineering.
- Waste to Landfill (mass) — Total waste sent to landfill (kg) per period. Unit: kg/month. Source: waste contractor weigh tickets. Owner: EHS/Facilities.
Emissions & Energy Losses
- Estimated Scope 1 & 2 (proxy) — Sum(Fuel_kWh × emission_factor) + Electricity_kWh × grid_emission_factor. Unit: tCO2e/month. Source: bills, fuel purchase records, published emission factors. Owner: Sustainability/Operations.
- Compressed Air Loss (energy %) — Estimated leakage kWh ÷ Total compressed air kWh × 100%. Unit: %. Frequency: quarterly to start. Owner: Maintenance.
Example calculation details
Use consistent denominators and timestamps. Example formulas formatted for spreadsheets:
- Energy per unit = SUM(Energy_kWh_range) / SUM(GoodUnits_range)
- Scrap rate (%) = (SUM(ScrapWeight) / SUM(InputWeight)) * 100
- FPY (%) = (SUM(UnitsPassedFirstInspection) / SUM(UnitsStarted)) * 100
- Estimated CO2e (t) = (Electricity_kWh * grid_factor_kgCO2_per_kWh + Fuel_kWh * fuel_factor_kgCO2_per_kWh) / 1000
Monthly sustainability dashboard (layout)
- Top row (KPIs): Site Energy (kWh), Energy Intensity (kWh/unit), FPY (%), Scrap Rate (%) — with month-over-month delta and YTD trend sparkline.
- Left panel: 12-month site energy trend and production volume trend (aligned axes or normalized).
- Center: Top 5 energy-consuming equipment/processes (submeter or estimated) and their change vs. baseline.

Quick implementation checklist
- Pick 3–6 core KPIs that map to your biggest cost or risk (start small).
- Define exact calculation rules and units in a KPI register (owner, frequency, baseline period, data source).
- Map meters and data sources to KPI fields (include timestamp timezone and interval).
- Gather 3 months of baseline data where possible; normalize for major product-mix changes.
- Assign an accountable owner and a steward for data collection/validation.
- Publish the simple monthly dashboard and review it in the management huddle with focused improvement actions.
- Schedule an audit of KPI calculations and data sources quarterly to keep numbers auditable.
Integrating KPIs into daily management
Make KPIs actionable, not just visible. Practical prompts for daily/weekly huddles:
- What moved this KPI today? (brief root-cause: production mix, equipment down, manual bypass)
- What corrective action is assigned, by whom, and by when?
- Any quick wins identified that can be tested this shift? (turn off idling equipment, repair a leak)
- Is data quality sufficient to trust this KPI today? If not, what needs fixing?
Common traps & Mal Hungers
- Vanity metrics: Avoid KPIs that sound good but don’t connect to actions (e.g., % reduction only reported annually with no owner or verification).
- Unclear formulas: Always publish the exact calculation and the data fields used. Don’t rely on subjective judgement for numerator or denominator.
- One-off projects: Don’t treat sustainability as a checkbox. Tie KPI targets to operational controls, owners, and continuous improvement cycles.
- Poor data quality: Meter misassignments, mismatched timestamps, and incomplete production counts lead to misleading intensity metrics. Validate before publishing.
Data quality & normalization notes
Normalizing for product mix, operating hours, and weather (for HVAC-heavy sites) is critical for meaningful comparisons. Record operating hours and major change events (maintenance, product changeover) alongside KPI data.
