Pre‑event scoping canvas (use this to decide if the event should run)

Fill this out in a short meeting with sponsor, process owner, and facilitator.

  1. Problem statement (one sentence): What specifically is wrong, who is affected, and where it occurs?
  2. Why now / business impact: Briefly describe cost, safety, quality, delivery or morale impacts.
  3. Primary metric (measure of success): Name, baseline value, desired target, measurement frequency, data source.
  4. Scope (in scope / out of scope): Define boundaries by machine, shift, product, or process step.
  5. Team (roles to include): Process owner, frontline operators, maintenance, quality, materials, data lead, facilitator.
  6. Constraints / risks: Safety limits, change freeze, supplier dependencies.
  7. Sponsor & commitment: Who will remove barriers and accept outcomes?
  8. Expected deliverables: Experiment list, action plan, updated standard work, verification plan.

Roles & responsibilities

  • Event Sponsor: Authorizes scope, secures resources, removes escalations.
  • Facilitator/Kaizen Lead: Keeps team focused, manages agenda, ensures decisions are recorded.
  • Process Owner: Owns outcomes, approves changes to standard work and metrics.
  • Scribe/Data Lead: Captures baseline data, records experiments and results.
  • Frontline Representatives: Test and validate experiments; help write standard work.
  • SMED/Maintenance/Quality Support: Technical input and implementation where needed.

3‑day sample agenda (role‑by‑role activities)

Adapt timings to a 1–5 day cadence. Each block includes who should lead.

Day 0 — Prework (before event day 1)

  • Facilitator: circulate scoping canvas, baseline data, initial process map, and safety rules.
  • Team members: observe process, bring photos, rough cycle times, examples of defects.

Day 1 — Understand & Measure (Facilitator leads)

  1. Opening (30 min): Sponsor & facilitator set outcome, timeline, and ground rules.
  2. Process walkthrough (60–90 min): Team walks the line, notes wastes, opportunities.

  3. Document wins and failures: Decide which changes are candidates for standard work.

Day 3 — Implement, Standardize & Handover (Process Owner & Facilitator)

  1. Implement selected changes as permanent where safe and verified.
  2. Write/update standard work: clear steps, visual aids, cycle times, quality checks.
  3. Handover checklist review: Signoff by process owner and sponsor.
  4. Plan verification: Schedule 7/30/60 day checks and assign owners.

Experiment design & measurement template

Keep experiments small, reversible, and measurable.

  1. Hypothesis: If we [change], then [metric] will [direction] because [reason].
  2. Experiment: What exactly will you change? Materials, sequence, layout, information, or controls?
  3. Duration & scale: Number of cycles, shifts, days, and which operators/machines.
  4. Measurement: Primary metric (how measured), secondary observations (qualitative notes), data owner.
  5. Acceptance / stop rules: When to adopt, when to revert, and when to iterate.
  6. Owner: Who runs and records the experiment?
  7. Result: Baseline value, post‑experiment value, decision (adopt / adapt / abandon).

Example experiment (short): Hypothesis: If we pre‑stage parts at point A, then operator walk time per cycle will drop by 30% because travel distance is reduced. Experiment: Pre‑stage parts for one shift on one line; measure operator walk time across 30 cycles. Owner: Line lead. Acceptance: ≥20% reduction → expand.

Handover to daily management & standard work update checklist

  1. Confirm all implemented changes are documented in standard work with photos/diagrams.
  2. Identify daily checks (what to check, who checks, when) and add to the daily huddle agenda.
  3. Update visual controls (andons, boards, labels, SOPs) so deviations are visible.
  4. Assign a daily owner for the metric and a backup.
  5. Train affected operators (live demonstration + one‑page job aid).
  6. Schedule an owner to run a short verification audit at 7, 30, and 60 days.
  7. Document who will escalate if metric backslides and how often sponsor will be notified.

7 / 30 / 60 day verification & sustainment plan

Verification focuses on practice (are people following the new standard?), performance (is the metric sustained?), and countermeasures (are there new problems?).

  • 7 day: Quick practice check—are operators following standard work? Note minor adjustments.
  • 30 day: Measure primary metric vs baseline and target, confirm visual controls and daily checks are active.
  • 60 day: Confirm sustained performance, embed necessary training for new hires, lock into audit schedule.

For each verification step record: date, auditor, metric value, deviations found, corrective actions, and owner with due date.
