Board overview (visual zones)
Design the physical or digital board with clear, labeled zones so anyone can walk up and know what to act on.
- Top-left: Safety & People — Leading indicators (e.g., near-misses, open JHAs), owner, action status.
- Top-center: KPIs (daily at-a-glance) — 3–6 live KPIs with owners and yesterday/today status (traffic-light or trend arrows).
- Top-right: Production / Schedule — Planned vs. achieved, bottleneck status, key orders due.
- Middle: Top Issues (Escalation Queue) — Issue cards prioritized; each shows owner, impact, required action, target resolution time, and escalation level.
- Lower-left: Experiment & Improvement Board — PDCA cards with hypotheses, metrics, owner, and current phase.
- Lower-right: Resource Constraints & Handovers — Staffing gaps, material shortages, equipment availability; cross-shift notes and handover items.
- Clear daily owner badge — A single named person responsible for running the huddle and driving escalation until ownership changes.

15-minute huddle script (time-boxed)
- 0:00 — Start on time (30 seconds)
Facilitator calls the huddle. Quick safety moment (one line): any immediate hazards? If yes — pause huddle and resolve or escalate.
- 0:30 — KPIs & targets (2 minutes)
Owners report today vs target with one sentence and current trend arrow. No long discussion—just confirm on-track or identify an issue card.
- 2:30 — Production status (2 minutes)
Short update on plan vs achieved and any expected bottlenecks or schedule risks that need attention.
- 4:30 — Top issues review (6 minutes)
Go through top 3 prioritized issue cards. For each: 30–60s update, confirm owner, immediate actions, and whether escalation is required.
- 10:30 — Experiments & improvements (2 minutes)
Quick status on active experiments: green/amber/red and next step or data needed.
- 12:30 — Resource constraints & cross-shift handover (1.5 minutes)
Flag personnel, material, or equipment constraints and confirm any temporary mitigation.
- 14:00 — Confirm ownership & close (1 minute)
Restate owners and expected check-ins. Facilitator confirms any escalations to be raised after the huddle and adjourns.
Roles & responsibilities
- Daily Owner / Facilitator: Run the huddle on time, keep it time-boxed, ensure owners are assigned, follow up on escalations until acknowledged.
- Timekeeper: Keeps the huddle on schedule and calls time when discussion goes off-track.
- KPI Owners: Bring one-line status and propose an issue card when KPI is off target.
- Issue Owners: Drive immediate containment, record next check-in time, and escalate if target resolution window cannot be met.
- Escalation recipient (area lead / manager): Accept escalation, assign additional resources, and update the board with commitments.
Escalation rules (keep simple and measurable)
- Level 1 — Team: Owner must attempt containment and report within the same huddle (target: 2 hours).
- Level 2 — Area Lead: Trigger when resolution exceeds the target window or issue impacts other teams; area lead must commit resources within one shift.
- Level 3 — Plant/Operations: Trigger when safety is at risk, customer delivery is threatened, or issue cannot be resolved within 24 hours; plant leadership assigns cross-functional response and sets a checkpoint cadence.
Rules to avoid status-only meetings
- Limit verbal updates to one sentence and a clear next action.
- If an issue requires discussion, create a focused follow-up meeting and keep it outside the 15-minute huddle.
- Every problem posted must have an owner and a target resolution timeframe.
- Use the board to show progress—close cards or move them through PDCA stages so the huddle is about decisions, not reporting.
How to measure whether the daily management system is working
- Reduction in repeat escalations for the same issue.
- Percent of issues resolved within target window.
- Trend improvement in the site’s core KPIs (sustained over weeks).
- Level of cross-shift clarity: fewer handover clarification items logged.
