Why use a structured prioritization approach
Unstructured spreadsheets lead to scattered efforts and transient wins. This template enforces consistent loss definitions, ties minutes to OEE impact, and combines impact, frequency and ease-of-fix into a single priority score so teams focus experiments where they'll move OEE measurably and sustainably.
Workbook overview (tabs)
- Raw Loss Log — Timestamped loss events: machine, shift, loss category, minutes lost, short note, reporter, and tags.
- Loss Categorization Rules — Standardized categories (e.g., breakdown, changeover, micro-stops, quality, starved) with clear inclusion/exclusion rules so all teams classify consistently.
- Impact Calculator — Converts minutes lost into estimated %OEE impact based on planned production minutes and the OEE component affected (Availability, Performance, Quality).
- Priority Scorecard — Calculates frequency, normalized impact, ease-of-fix, and a composite priority score for each loss type or recurring event.
- Experiment Backlog Export — Filtered export-ready list of prioritized experiments with fields for owner, hypothesis, test plan, measure of success, and status.
Key scoring logic (how priority is calculated)
Use transparent, repeatable scoring so teams can defend choices and measure improvement.
- Impact (minutes → %OEE)
For each loss event, the Impact % = (Minutes lost for that event / Planned production minutes in period) × 100. Tag the event as Availability, Performance, or Quality so the impact is attributed to the correct OEE component.
- Frequency
Count of occurrences in the analysis window. The sheet normalizes frequency into a 1–5 rank so rare but huge events and common small events are comparable.
- Ease-of-Fix
Operator-rated 1–5 (5 = very easy). Encourage operator input — they often know practical, low-cost fixes.
- Composite Priority Score
Default formula in the template: Priority = ImpactScore (0–5 normalized) × FrequencyRank × EaseOfFixScore. This favors high-impact, frequent, and feasible fixes. You can adjust weighting to reflect local strategy (e.g., a reliability focus may down-weight EaseOfFix).
Quick start: 6-minute setup
- Open the workbook and copy it into your team's folder so you have an editable version.
- Set the analysis period and enter planned production minutes for that window on the Impact Calculator tab.
- Paste or enter recent loss events into the Raw Loss Log. Use the Loss Categorization Rules tab to pick categories consistently.
- Review the Priority Scorecard; confirm Ease-of-Fix ratings with operators for the top 10 items.
- Export the highest-ranked items to the Experiment Backlog and assign owners with clear hypotheses and measures of success (expected %OEE improvement or minutes saved).
- Run short 1–2 week experiments, record results back in the workbook, and update prioritization monthly.
Practical guidance & safeguards
- Use a consistent time window (e.g., 2–4 weeks) to avoid seasonal noise.
- Validate extreme events — a single catastrophic breakdown may need a different response than repeated micro-stops.
- Involve operators when assigning Ease-of-Fix. This reduces rejected countermeasures and increases sustainability.
- Avoid chasing only %OEE movements without understanding root causes. Use the backlog to link each experiment to a problem statement and a test plan.
- Record both minutes saved and any unintended side effects (e.g., quality shifts, increased setup time elsewhere).
How to tailor the template for your plant
Adjust categorization rules to match your machines and processes, change weighting in the Priority formula to match strategic goals, and add fields for local owner names, cost estimates, or required spare parts.
Next steps and recommended experiment format
For each prioritized item, create a simple experiment card with: Problem statement, Hypothesis (if we do X, then we expect Y minutes / %OEE improvement), Success measure, Test steps, Duration, Owner, and Review date. Keep experiments short and focused so you can learn quickly.
