How to use this template

  1. Observe the current best operator performing the task (gemba). Record the actual step sequence and times.
  2. Break the work into discrete steps that produce a meaningful output or decision point.
  3. Keep each step short and focused. Include the expected time, required tools, materials, and any safety or quality checks.
  4. Add a photo or simple sketch for steps that rely on visual cues.
  5. Validate the draft with operators, supervisors, and quality/maintenance as needed. Adjust for safety and regulatory needs.
  6. Control versions and record who approved the standard work. Train using the final version and measure compliance through observation and audits.

  • Use audits (weekly or monthly) to check adherence and capture improvement opportunities rather than punish deviations.

Common pitfalls and how to avoid them

  • Avoid step granularity that is too small — too many steps cause cognitive load. Combine micro-steps when they form a natural, uninterrupted action.
  • Do not treat the template as a site procedure without tailoring for regulatory, safety, or legal requirements.
  • Watch for “checkbox culture.” Use standard work for coaching and problem solving, not for punitive measurement alone.
  • Keep visuals clear and current. When a photo changes (new tooling, new part), update the visual immediately and update the version.
