Purpose

This template helps frontline teams produce consistent, trusted OEE numbers every shift, make the top losses visible, test focused countermeasures quickly, and embed fixes that operators own and sustain. Use it as a daily report and a starting point for rapid experiments and small improvements.

Definitions and formulas (practical)

Use these exact calculations in your spreadsheet so everyone measures the same thing.

  • Planned Production Time — total scheduled time for production during the shift (minutes).
  • Run Time (Operating Time) — Planned Production Time minus planned breaks/maintenance; or directly measured active run minutes.
  • Availability = Run Time / Planned Production Time
    Excel example: =Runtime / PlannedTime
  • Ideal Cycle Time — fastest sustainable cycle time per good part (seconds or minutes per piece) used for the Performance calculation.
  • Performance = (Ideal Cycle Time * Total Pieces) / Run Time
    Excel example: = (IdealCycle * TotalPieces) / Runtime
  • Quality = Good Pieces / Total Pieces
    Excel example: = GoodPieces / TotalPieces
  • OEE = Availability * Performance * Quality
    Excel example: = Availability * Performance * Quality

Worked example

Use this to sanity-check your formulas:

  • Planned Production Time = 480 minutes (8-hour shift)
  • Planned Breaks = 30 minutes → Run Time = 450 minutes
  • Ideal Cycle = 0.5 minutes per part (30 seconds)
  • Total Pieces = 800
  • Good Pieces = 760
  • Availability = 450 / 480 = 0.9375 (93.75%)
  • Performance = (0.5 * 800) / 450 = 400 / 450 = 0.8889 (88.89%)
  • Quality = 760 / 800 = 0.95 (95%)
  • OEE = 0.9375 * 0.8889 * 0.95 ≈ 0.792 (79.2%)

Suggested data-entry layout (shift row)

Create one row per shift or production run. Key columns:

  1. Shift date / shift ID
  2. Planned Production Time (min)
  3. Planned Breaks (min)
  4. Run Time (min) — measured or computed
  5. Ideal Cycle (min/part)
  6. Total Pieces
  7. Good Pieces
  8. Availability (%) — formula column
  9. Performance (%) — formula column
  10. Quality (%) — formula column
  11. OEE (%) — formula column
  12. Top 3 stop reasons and minutes each (free text + minutes)
  13. Operator notes / recommended countermeasure

Loss categories and attribution guidance

Consistent categorization is critical. Use these categories and short guidance so shift reporters pick the same label for the same event.

  • Availability losses — equipment failures, setup & changeover, unplanned stops, material shortage, tool change. (Record minutes stopped.)
  • Performance losses — slow cycle, short stops (<5 minutes), reduced speed due to quality checks, suboptimal feeds. (Record minutes lost or % speed loss.)
  • Quality losses — startup scrap, process defects, rework. (Record pieces lost.)

Tip: For short stops, capture whether they are recurring within the shift (indicates systemic issue) or one-off (operator technique, material).

Daily report layout & visuals

Keep the daily report focused and action-oriented. Include these elements:

  • Today’s OEE with color status (Green >80%, Amber 60–80%, Red <60%)
  • Availability / Performance / Quality breakdown (stacked bar or three tiles)
  • Top 5 loss reasons by minutes (Pareto chart)
  • Shift-to-shift trend sparkline for OEE and for the top loss reason
  • Active experiments or countermeasures and quick before/after numbers
  • Operator recommended immediate fixes and owner assigned

Shift reporter quick steps

  1. Fill planned production time and any planned breaks at shift start.
  2. Record each stop: start time, end time, and chosen loss category (use the guidance above).
  3. Record total pieces and good pieces at shift end.
  4. Enter Ideal Cycle (use the agreed standard for this product/line).
  5. Confirm computed Availability, Performance, Quality, and OEE match expectations; flag any suspicious inputs immediately.
  6. If OEE or a sub-metric breaches the escalation threshold, notify the improvement lead and attach operator notes.

Escalation thresholds (suggested)

  • OEE < 60% → immediate supervisor review and quick-stop huddle
  • Availability < 80% → maintenance involvement to diagnose recurring stops
  • Quality < 90% → quality engineer triage and containment

Running rapid experiments

To test fixes quickly, define small experiments that target a specific loss category:

  • Problem statement (what loss and how much time/pieces lost)
  • Hypothesis (what will change and by how much)
  • Small test (one shift or a few shifts, simple change)
  • Measure before and after for that loss and overall OEE
  • Decide: adopt, adjust, or abandon

Embedding operator-centered fixes

Make fixes simple, visible, and owned by operators:

  • Co-design the fix with operators during the shift
  • Document the new standard work in one short step-by-step card
  • Assign a local owner and set a 3-shift follow-up to confirm the fix sticks
  • Celebrate and communicate wins visibly on the shift board

Common pitfalls and tips

  • Inconsistent Ideal Cycle times across shifts distort Performance — agree and lock the value per product.
  • Recording planned downtime as unplanned inflates Availability losses — ensure planned breaks are entered consistently.
  • A high OEE with hidden quality issues usually means quality inspection is downstream; track first-pass yield too.
  • Use Pareto to focus on the few losses causing the biggest minutes or scrap.

Adapting this template

This template works for continuous flow lines and job-shop runs. For job shops, record run time and pieces per job, and keep an additional column for setup minutes per job so Availability losses are visible separately.
