How to run the first three KPI huddles
Before you begin
Decide frequency (monthly or biweekly), participants (team lead, HR partner, one cross-functional rep), meeting length (30–45 minutes), and a consistent facilitator. Prepare a 1-page dashboard and one short team pulse if available.
Huddle 1 — Establish baseline and norms
- Purpose: Create shared understanding and select priority metric(s).
- Agenda: quick dashboard review (5–10 minutes), surface top signals (10 minutes), agree on 1–2 hypotheses and pick 1 pilot action (15–20 minutes), assign owner and due dates (5 minutes).
- Outcome: Baseline recorded in the meeting form, owners assigned, one small pilot intervention to run before Huddle 2.
Huddle 2 — Check early signals and iterate
- Purpose: Review progress, remove blockers, refine the intervention.
- Agenda: report on action status (10 minutes), share quick pulse or evidence (if available) (10 minutes), adjust the intervention or scale to other teams (15 minutes), document learning (5 minutes).
- Outcome: Decision to continue, adjust, or stop the test; new owners for follow-up.
Huddle 3 — Evaluate and codify
- Purpose: Decide whether to adopt, scale, or retire the intervention and set measurement cadence.
- Agenda: impact review (what changed and why) (15 minutes), stakeholder coordination (HR, recruiting, ops) if scaling (10 minutes), revise dashboard and escalation criteria (10 minutes).
- Outcome: Clear decision and a plan to standardize the practice (if successful) or to test alternative actions.
Roles and simple norms
- Facilitator: keeps time, guides the agenda, records decisions.
- Data owner: prepares the dashboard and brings relevant context.
- Action owners: commit to follow-up and update the huddle form before the next meeting.
- Norms: focus on evidence and experiments, avoid blame, prefer hypothesis-testing language.
