-

Welcome — Make your research huddles actually change what you do

Research teams run lots of meetings. The Research Metrics & Impact Huddle is different: it’s a short, regular check designed to force one practical question every time you meet — are we doing the work that will move the needle on impact? When done well, a 30–45 minute huddle stops low-value experiments early, raises evidence-quality concerns before they waste weeks, and helps teams shift resources toward the highest-payoff work.

What this huddle promises

After a few sessions you should be able to:

Rapidly assess a short list of metrics and experiments for signal, risk, and alignment to impact goals.

Surface blockers and decisions that otherwise slow or waste work.

Choose 1–3 immediate actions (stop, pivot, accelerate) with clear owners and due dates.

Track evidence quality so metrics don’t become vanity numbers.

Who should attend

Keep the huddle small and action-focused: a facilitator, one or two data/analysis owners, the experiment lead(s), and one decision-maker (PI, manager, product lead). Avoid turning it into a general status update—invite only people who can act on decisions made in the room.

Timebox and cadence

Recommended cadence: weekly for fast-moving projects, biweekly for slower programs. Recommended timebox: 30–45 minutes. Protect the timebox: the purpose is decisions, not status by slide.

Simple agenda (one-page)

Quick framing (1 minute) — reminder of impact goal(s) this huddle serves.

Metrics & evidence review (15–25 minutes) — review up to 4 metrics or experiments using the evidence-quality checklist.

Blockers & risks (5–10 minutes) — surface anything preventing progress or undermining results.

Decisions & actions (5–10 minutes) — commit owners, due dates, and whether to continue/stop/pivot/scale.

Close (1 minute) — confirm who will follow up and what will be reviewed next time.

How to recognize the huddle is working

You stop more low-value or underpowered experiments before they consume resources.

Evidence-quality concerns are caught early and fixed (data, protocol, measurement).

Decisions are visible and followed up; actions are completed before the next huddle.

Vanity metrics decline while leading indicators of learning and impact improve.

Quick starter rules to try

Only bring metrics or experiments that need a decision this meeting.

Limit to four items. If you have more, triage using the prioritization worksheet.

Require a one-sentence evidence summary for each metric (what was measured, sample size, whether pre-registered).

End with a binary near-term decision (continue/stop/pivot/scale) and an owner with a date.

Next step

Use the interactive huddle template to run your first session and record decisions. Then run the evidence-quality rubric on any metric that looks promising but fragile. Use the facilitator checklist to get the meeting rhythm right the first three times.
